A regulated EU payments platform had grown four years of organic cloud dependency into a single-vendor concentration risk that surfaced in Series-C diligence. We designed and executed a deliberate hybrid exit: owned Kubernetes on Talos handling every payment-path component, a stateless cloud edge for burst, and documented exit ramps at every layer — answering the board's question with evidence, not a plan.

A regulated healthcare SaaS needed to ship clinical AI documentation assistance, but PHI could not leave the organisation's perimeter under their enterprise clients' BAA interpretations. We built a fully sovereign inference pipeline: owned GPU inference with vLLM, private RAG on pgvector, OPA policy-as-code enforcement on every request, and a complete HIPAA control mapping auditors could query directly. Legal signed off in under six weeks because the data never moved.

A Series-B logistics platform had built five years of SaaS sprawl on top of managed Kubernetes — each tool individually justifiable, collectively a compounding spend and dependency profile with no exit. We designed and built a self-operated platform on Talos and bare metal, replaced the SaaS toolchain with a cohesive OSS stack, migrated eleven months of live production traffic without downtime, and handed the team a platform they understood and owned.

A mid-market European insurance SaaS had passed its ISO 27001 certification audit, then watched the same finding recur at every surveillance audit since — access-review evidence that could not be reproduced on demand, because it was collected by hand each quarter. We replaced the fire drill with continuous posture management: KubeVigil scanning every cluster and every CI-bound manifest, Kyverno enforcing the controls that had drifted, CIS-benchmarked Talos machine configuration, and a SHA-256 hash-chained audit log. The next surveillance audit closed the recurring finding and produced its evidence in hours.
